“Too late” usually means that something bad has happened and it’s no longer possible to prevent it. If you still have time to do something about the problem, you have to hurry “before it’s too late!”
「授業が終わってすぐ行ったけど遅かった。もう売り切れていた。」
「いけない、雨が降ってきた。濡れる前に洗濯物を取り入れなきゃ！」
「もう遅い」は悪いことが起きて、それを防ぐ可能性がなくなったという意味でよく使います。まだ問題をなんとかする時間があれば、はやく「手遅れになる前に」動かないといけません！
